How I approach it

Most kitchens I'm called to don't need replacing. The carcass is solid, the benchtop is fine, and what's actually worn out is the hardware: hinges that no longer hold a door level, drawer runners that grind and drop, handles that have gone loose in the panel, and a couple of doors that have swelled at the bottom under the sink. Replacing those is a day's work and a few hundred dollars of parts against many thousands for a new kitchen, and it buys the room another decade. If the carcass has genuinely gone — swollen chipboard, water through the base — I'll say so, and quote you a proper renovation instead of dressing up something that's finished.
